Variation Orders for Fit-Out and MEP Contractors

Changes on site are normal. Losing money on them is not. Most variation losses come from the same gap: the work gets done on a verbal instruction, and the paperwork never catches up. This guide covers a simple process to close that gap.

Where Variation Money Goes Missing

A client's site manager asks for a socket moved, a ceiling dropped or an extra unit added. The foreman agrees because holding up the job is worse. The work gets done. Weeks later, at final account, there is no written instruction, no agreed price and a client who remembers it differently.

  • Instructions given verbally on site, never written down.
  • Work started before the price is agreed.
  • Variations recorded in WhatsApp chats nobody can find later.
  • No link between the variation and the cost of doing it.

Capture It the Day It Happens

The single most useful habit is recording every change on the day it is asked for. A short record is enough: what was asked, who asked, when, where on site and a photo. Give each one a number so it can be tracked through to payment.

This should be easy enough for a foreman to do from site in two minutes. If it needs a computer in the office, it will not happen.

Price It and Get Approval First

Once captured, the variation needs a price and a written approval before the work goes ahead wherever the contract allows. Price it from the same rates as your original quote, so it is easy for the client to check and hard to argue with.

Where urgent work has to start before approval, record that it was instructed, by whom, and that the price will follow. Your contract terms decide what notice you need to give, so check them and keep to them.

Track Every Variation Through to Payment

Keep one register per project showing each variation and its status: raised, priced, submitted, approved, done, invoiced, paid. Review it in every site meeting. Anything stuck at "submitted" for weeks is money at risk.

Link approved variations to the job budget, so your job costing shows the extra income alongside the extra cost.

Settle Variations as You Go

The worst time to agree variations is at final account, when the client wants to close out and your leverage is lowest. Include approved variations in your monthly payment applications and keep the register agreed with the client month by month.

Checklist

Check Your Variation Process

  • Your foremen can raise a variation from their phone.
  • Variations are priced from the rates in your original quote.
  • Written approval comes before the work wherever the contract allows.
  • One register per project shows the status of every variation.
  • Approved variations go into each monthly payment application.

Questions

Common Questions

What is a variation order?

A variation order is a formal instruction to change the scope of work under a contract: adding, removing or changing something from the original design or specification. It should state the change, the price and any effect on the programme.

Can we refuse to do a variation without a written instruction?

That depends on your contract terms. Many contracts require a written instruction before a variation is valid. Read the variation clause in each contract, and if in doubt take proper contract or legal advice.

What should a variation register include?

A number, the date, a description, who instructed it, the price, the status (raised, submitted, approved, invoiced, paid) and links to the supporting photos and documents.
